Behind the Wall™

The Behind the Wall™ Business Diagnostic

Your business looks fine from the outside. But what's happening behind the wall?

As a business grows, it adds people, software, processes and tools. Each one made sense when it was added. Over time the pieces stop working together, and the owner ends up holding it all in place.

Behind the Wall™ shows you how your business is actually operating, so you fix the right thing first.

The problem

Most owners can feel the problem long before they can name it.

It rarely shows up as one big failure. It shows up as friction, every day.

  • Things fall through the cracks between people.
  • A process only works because one person remembers it.
  • Your team keeps bringing you the same questions.
  • Good people lose hours to manual work.
  • Nobody is quite sure who owns what.
  • Automation was layered on top of a process that was already broken.
  • Every new client gets a slightly different onboarding.
  • The team started using AI tools, and nobody set the rules.
  • Information lives in inboxes, texts, spreadsheets and people's heads.
  • You're paying for three tools that do the same job.

So the natural move is to buy something. More leads. A new CRM. Another hire. A new website. More SOPs. An AI tool.

Sometimes that's the right call. Often it just adds another layer to the wall.

The business architecture

One business. Different systems. They still have to work together.

A business isn't a set of separate departments. It's one structure. When something fails in one area, the symptom usually shows up somewhere else. A sales problem can start in onboarding. A people problem can start with missing documentation. A software problem is often an ownership problem.

Behind the Wall™ looks at the whole structure, and at how the pieces connect.

Plan view · one structure7 connected systems

We look at these together, because that's how your business actually runs.

The philosophy

Not everything needs AI.

Not everything needs automation.

Not everything needs another piece of software.

  • Sometimes the process is broken.
  • Sometimes nobody owns it.
  • Sometimes it was never written down.
  • Sometimes the team was never properly trained.
  • Sometimes the business has outgrown the way it used to operate.
  • And sometimes technology really is the answer.

Our job is to figure out which one it is. Diagnosis first. Then the prescription.

So before anything gets automated or handed to AI, it has to be understood, defined and written down. Only then do we decide whether it should stay human, be improved, be automated, be supported by AI, or run on software you already have.

How Behind the Wall works

A clear sequence. No guesswork.

The Diagnostic Optional · scoped and priced separately
01

Diagnose

We look at how the business really runs. Conversations with you and your key people, a walk through your workflows, and a review of the systems and software you already use.

02

Map

We map how work, information and responsibility move through the business, and exactly where they break down.

03

Prioritize

Not every problem is urgent. We rank what we find by impact and effort, so you know what to fix first and what can wait.

04

Implement

The recommendations get put into practice. By your team, with our help, or with the right specialist. Your call.

05

Optimize

Once changes are in place, we look at what actually improved and refine what still needs work.

06

Maintain

Businesses change. People leave, tools change, the company grows. Maintenance keeps your processes, SOPs and systems current as that happens.

The Diagnostic covers the first three stages: Diagnose, Map and Prioritize. Implement, Optimize and Maintain are optional follow-on phases, scoped and priced separately.

What you get back

Clear findings. Plain language. A decision for every one.

Every area gets a status

  • WorkingIt does its job. Keep it and protect it.
  • Needs AttentionIt works, but it's costing you time, money or consistency.
  • CriticalIt's hurting the business now, or it will.

Every finding gets a recommended action

KEEP
It works. Leave it alone.
FIX
The process exists but isn't working. Repair it.
DOCUMENT
It works because someone remembers it. Write it down.
DELEGATE
The owner, or the wrong person, is carrying it. Give it a proper owner.
AUTOMATE
It's defined, documented, repetitive and stable. Now a system can handle it.
AI
AI can help here, with clear guidelines and human review.
SPECIALIST
It needs deeper expertise. We'll bring the right person in, or point you to them.

Seven possible answers. Only two of them are about technology.

The process may include leadership interviews, selected team interviews, review of existing SOPs and documentation, walkthroughs of key workflows, and review of the systems and software supporting those workflows. Most of the diagnostic can be completed remotely. Before work begins, you will receive a defined scope, required access and participation expectations, timeline and fixed project quote.

About the founder

Built by someone who has run the business, not just advised one.

Tamika "Tee" Santiago has spent more than 20 years building, operating and growing service businesses.

She has done the work this diagnostic looks at. Selling the jobs. Hiring and training the team. Writing the SOPs. Building out the operation. Setting up the systems, the software and the accountability. Learning, firsthand, what breaks when a business grows faster than the way it runs.

Today she also works inside a digital marketing agency on client onboarding, workflow improvement, process documentation and client handoffs. So she sees the same problems from the other side of the table.

She holds an AI Consultant Certification from AI InnoVision. She uses AI where it fits, and she'll tell you when it doesn't.

In a Behind the Wall™ engagement, Tee is the business architect. She diagnoses the whole business, designs the plan, and brings in the right specialist when a job calls for deeper technical expertise.
